they went multiplat. because Sony mishandled the IP(worst sony decision ever IMO) They didnt see any potential in the IP, and dropped the support, outside of japan. Hell Sony only published it in japan, and Namco published it in the rest of the world.

Heavenly Sword released in 2007 and was able to sell 1.5 million copies as a PS3 exclusive (back when PS3's were selling like crap). Because of that, Ninja Theory went multiplat to sell more copies of their next game Enslaved: Odyssey to the West and, despite positive critical reception, could barely move half a million copies (and that was 2010 when there was a much better base between two consoles).

I think the positive reputation From Software would have plus exclusivity would actually sell the system and game.

Sony owns the Demon Souls IP so them paying From to make it exclusive doesn't make sense. I don't know why you assume Sony expects this to be a huge blockbuster. Given how poorly many of sony's exclusives sold (compared to other games) you'd think they would lower their expectations. But, this is a new generation and we don't know where sony think they are in the industry. It's hard to predict how they'll manage things.
